Strategy before design.
We find the real problem first, then make the brand, retail and marketing work that fixes it. For CPG and food brands, retailers and venues, studios, and community organizations.

01What it is
A strategy engagement that ends in a decision
A strategy engagement with 852 Tangram ends in a written decision, not a deck of ideas. The scope is agreed before we start. You get three things.
- 01A diagnosis. What is really holding growth back, read from your own records before we form a view.
- 02One positioning sheet. One customer, one pain, one promised result, agreed in writing before design starts.
- 03A plan. The formats and channels we recommend, and the numbers we agree to be judged on.
02Who it is for
When we are a good fit, and when we are not
A good fit
- CPG and food brands entering or growing in Canadian grocery
- Retailers and venues opening, relaunching or adding a new use
- Dance, fitness and other studios that need more bookings from their website
- Community organizations and nonprofits planning an event or a launch
Not a fit
- Volume content with no strategy step. If you need a set number of posts each month and the direction is already fixed, we are not the right partner.
03How it works
The 852 strategy process, in five steps
This extends the Tangram Method (Position, Build, Distribute, Compound) with one step in front: we diagnose before we position.
Diagnose
We read the real data before we form a view: booking records, form fields, ad reports, store fixture specs, and the sales and shelf data you hold.
The Tangram Method
Position
One customer, one pain, one promised result, agreed in writing before design starts.
Build
The identity, packaging, point-of-sale, website or film that carries that position. Masters first, then every size and language.
Distribute
The few channels that reach that customer at the right moment: a mall table, a creator, a shelf.
Compound
We write the scoreboard into the scope, report against it, and cut what does not work.

What the diagnosis changed
Before buying more ads, we read the form.
ZeekersDanz, K-pop dance studio, Markham. The audition ads were drawing visits, but few people finished the application. The audition ads drew 149 page views and 1 application. Before touching the ads, we read the sign-up form. The form was the bottleneck: it had 34 free-text fields, none required, and no mobile layout. We then revamped the studio's website, which is now live, and did its SEO.

The buyer was not a demographic. It was someone who had just moved.
kini Mobile, a plan that keeps a Hong Kong number live beside a Canadian one. Marketing to Hong Kong Canadians in general reaches people who settled that question years ago. We defined the buyer as someone who had recently moved. We also bought a table at Fairview Mall instead of more impressions. The client renewed and doubled the term from three months to six.
We advised a client not to spend on ads.
Elite Tenants, an Ontario tenant-screening company. Our retainer covered ads and a content plan. Our audit found the website, not the ads, was holding sales back, and payments on the new platform were not live yet. We advised against paying for traffic to a site nobody could buy from, set aside our own content plan, and built a replacement website instead.
05Why 852
What you can expect
10 years of CPG experience.
Our team brings 10 years of CPG experience in Asian and North American markets, so retail realities such as fixtures, sizes and languages are part of the strategy from day one.
Strategy and the work under one roof.
The same team makes the brand, point-of-sale artwork, websites, video and social content that carry the strategy. You can also take the plan to your own team.
We will tell you when not to spend.
If the diagnosis says the money should go somewhere else, or nowhere yet, we say so in writing.
06Questions
Frequently asked questions
- What does a strategy engagement include?
- A diagnosis of what is holding growth back, one positioning sheet (customer, pain, promised result) and a written plan with the formats, channels and numbers we agree to be judged on. It ends in a decision you can act on, not a deck of ideas.
- How long does it take?
- It depends on how much there is to read and how many people need to agree. We set the length and the deliverables in writing before we start.
- Do you need our sales data?
- It helps, but it is not required. We start with what you already hold: booking records, website forms, ad reports, and store and shelf information. If something important is missing, we tell you what it is and why it matters before we form a view.
- Can you also make the work?
- Yes. The same team makes the brand, point-of-sale artwork, websites, video and social content that carry the strategy. You can also take the strategy to your own team or another partner.
